Automating a broken process
Automating an unexamined process makes the waste faster, never smaller.
How it happens
The old rule still applies. Garbage in produces garbage out, only now at scale. If an approval moves among four people because no one trusts the data, automation speeds up the same untrusted process.
What it costs
The company pays for automation twice, once to build the automation and again to undo the build when someone finally maps the process. Until then, the broken step operates at machine speed and produces errors at the same growing pace.
A thirty-second check
Before building an automation, ask the person who handles the process to draw it on a whiteboard without using notes. If the person cannot draw the map, or if two people draw different versions, the process is not ready for software. The team has not even agreed on what happens.
Who is most exposed
Operations that have grown through acquisition or long tenure face the greatest exposure because the processes accumulated over time instead of being designed. People proposing automation often cannot see the awkward steps that others work around every day.
None of this is fatal. Every one of these patterns has been reversed by companies that named it out loud, assigned it an owner, and gave the fix one quarter of honest attention.
A process that nobody can explain from beginning to end is the warning sign. Without a map, an automation is a guess dressed up as a workflow.
What prevents it
Phase two begins by mapping what happens, deciding which steps deserve to remain, and removing the rest. Only the surviving steps are automated. Roughly a third of steps typically disappear during mapping.
